For the golems to spawn you will also need 10 villagers and 20 beds. All villagers must be linked to a bed. In addition 75% of all villagers must be linked to a job block and have worked that job block in the previous day. So once it's all setup correctly it will still take one more day to start working. Simplest iron farm I know of is Rufusatticus sweet iron farm. He over complicates the kill area a bit but the villager area is laid out in a way that you never have to worry about what the villagers are doing.

I figured out a way to fix this problem in my iron farms, by building a 3x2 wall between villager and zombie, top left and right of 2x3 wall is top slabs, middle is empty, bottom 3 are solid, this way when the villagers go from bed to composters, the top slabs break line of sight temporarily, which allows a brief window for the villagers to sleep every so often …It's not loaded when you're far away.
